What to look for in a web agency's portfolio
A portfolio is evidence, not decoration. Here's how to read it critically — the questions to ask and the signals that distinguish genuinely capable agencies from ones that just present well.
Does the work load fast?
Open each portfolio site on your phone with your normal mobile connection, not wifi. Does it load in under 3 seconds? If an agency builds fast websites, their own portfolio sites will be fast. A beautifully photographed case study that loads in 8 seconds is proof that speed was not a priority — and that's what your site will be like too. Speed is the most honest signal in a technical portfolio.
Does it work on mobile?
Over 80% of Malaysians browse on their phone. Open each portfolio link on your phone specifically — not just on a desktop browser resized to look narrow. Check whether buttons are easy to tap, text is readable without zooming, and the navigation works naturally. Desktop-first design that's been adapted for mobile shows its seams on actual devices in ways that don't always show in screenshots.
Is there real evidence of results?
Before-and-after screenshots are decoration. Look for case studies that include measurable outcomes — traffic growth percentages, enquiry volume changes, sales numbers, ranking improvements — with a specific timeframe. "The site looks great and the client is happy" is not a result. "Organic search traffic increased 180% in 6 months" is a result. Agencies confident in their outcomes will show the numbers.
Does the portfolio span your industry?
An agency that has only built restaurant websites may struggle with the specific requirements of a legal firm or a medical clinic. Conversely, a genuinely versatile agency will have work across multiple industries with each one adapted to its audience — not the same template with a different colour. If your industry isn't represented in their portfolio, ask directly whether they've worked with businesses like yours and request relevant references.
Can you contact the clients in the portfolio?
A confident agency will offer reference contacts without being asked. If every portfolio site is for a business that's since closed or rebranded, or if the clients are anonymous ("a hospitality client in KL"), be cautious. Real portfolio work comes with real clients who can confirm that the project was delivered as described, on time, and that the agency was good to work with. Ask for two or three references before signing any agreement.
